When evaluating AI automation, Hong Kong SME decision-makers typically encounter a situation where vendors provide summary conclusions like "80% cost savings" with the calculation kept closed. This article takes the opposite approach — publishing the full formula, every assumption, and LLM API official prices verified in July 2026, so you can run the numbers with your own figures.

The Shared Structure of Any Automation Workflow

A garment factory's quotation requests, insurance document comparison, and logistics information consolidation look like three different industries. The calculation method is identical, because they share one structure: unstructured data converted to structured output. Four common archetypes: document data extraction (invoices, contracts, spec documents → structured fields), query and quotation replies (customer inquiry → draft response), information consolidation and summarisation (reports, news → key points), classification and routing (emails, tickets → automatic categorisation). Monthly manual cost = minutes per item × items per month × cost per minute

If two or three colleagues are actually involved in this process, either per-item time or monthly volume is underestimated — correct the inputs and recalculate.

Comparison: Where the Cost Weight Sits

Monthly operating cost of AI solution = API fees + human review cost. Assuming review takes 30% of the original processing time:

AI solution: HK$91 (API) + HK$3,068 (review) = HK$3,159/month

Note one ratio: API fees represent only 2.9% of AI solution costs. The cost weight is in integration quality and human review process design — model unit price is secondary. When evaluating a proposal, asking "how is integration done and how is review designed" is more cost-revealing than asking "which model is used."
